S\u00f3lo hace falta alguien que lo arregle\u201d.<\/em>\r\nEs innumerable la cantidad de veces en las que los consultores nos encontramos con estas frases.\r\n\r\nAlgo que equivaldr\u00eda a ir al m\u00e9dico y decirle: \u201cYo ya se lo que tengo. S\u00f3lo vengo a que me de el remedio\u201d!! Lo mismo con el mec\u00e1nico del auto. O el dentista. O\u2026\r\n\r\nPero como ya tenemos 20 a\u00f1os en esto (S\u00ed, este a\u00f1o cumplimos 20 a\u00f1os!) hay algunas cosas que est\u00e1n claras y que no se negocian: <strong>sin diagn\u00f3stico no se puede trabajar para la mejora.<\/strong>\r\n\r\nEntonces, primero lo primero:\r\n\r\n&nbsp;\r\n<h3>\u00bfQu\u00e9 es un Diagn\u00f3stico Organizacional?<\/h3>\r\nDiagnosticar es el proceso que nos permite comprender el funcionamiento actual del &#8220;sistema&#8221;, es decir, de la totalidad, y recoger la informaci\u00f3n necesaria para dise\u00f1ar cualquier tipo de intervenci\u00f3n<strong><em> tomando en cuenta todas las miradas<\/em><\/strong>.\r\n\r\nEn resumen, un diagn\u00f3stico efectivo se traducir\u00e1 en procesos m\u00e1s y mejor adaptados a cada realidad empresarial y en decisiones ajustadas, que abandonen el &#8220;amimeparecismo&#8221;.\r\n\r\n\u00bfEn qu\u00e9 nos parecemos a un m\u00e9dico?\r\n<p style=\"padding-left: 30px;\">\u2022 El proceso se basa en nuestro propio conocimiento pero tambi\u00e9n en las experiencias y saberes de otros. En el caso del m\u00e9dico recurre al bioqu\u00edmico, al radi\u00f3logo, etc. En nuestro caso acudimos a los distintos niveles de la organizaci\u00f3n: gerencias, jefaturas, operaci\u00f3n, administraci\u00f3n, atenci\u00f3n del cliente, seg\u00fan sea el caso.<\/p>\r\n<p style=\"padding-left: 30px;\">\u2022 Una vez que reunimos toda la informaci\u00f3n, construimos un panorama completo de la situaci\u00f3n actual y de las mejores acciones posibles.<\/p>\r\n\r\n<h3><a href=\"http:\/\/actiongroup.com.ar\/wp-content\/uploads\/2019\/01\/Preguntas-incomodas.jpg\"><img loading=\"lazy\" decoding=\"async\" class=\"size-medium wp-image-3482 aligncenter\" src=\"http:\/\/actiongroup.com.ar\/wp-content\/uploads\/2019\/01\/Preguntas-incomodas-300x208.jpg\" alt=\"\" width=\"300\" height=\"208\" srcset=\"https:\/\/actiongroup.com.ar\/wp-content\/uploads\/2019\/01\/Preguntas-incomodas-300x208.jpg 300w, https:\/\/actiongroup.com.ar\/wp-content\/uploads\/2019\/01\/Preguntas-incomodas.jpg 720w\" sizes=\"auto, (max-width: 300px) 100vw, 300px\" \/><\/a><\/h3>\r\n<h3>Una mirada sist\u00e9mica<\/h3>\r\nEn Action Group entendemos las organizaciones como totalidades o \u201cemergentes sist\u00e9micos\u201d, es decir, como el resultado de las interrelaciones entre sus partes. Esto implica que, toda acci\u00f3n, decisi\u00f3n (u omisi\u00f3n) en un sector, afecta de una u otra manera, a la totalidad.\r\n\r\nDesde esta perspectiva, cuando nos acercamos a diagnosticar una organizaci\u00f3n la miramos b\u00e1sicamente en 3 niveles:\r\n<p style=\"padding-left: 30px;\">\u2022 La mirada macro: incluye la estrategia (visi\u00f3n de corto, mediano y largo plazo), la estructura (modo, distribuci\u00f3n de recursos, divisi\u00f3n del trabajo, etc) y los procesos.<\/p>\r\n<p style=\"padding-left: 30px;\">\u2022 Los sectores \/ \u00e1reas \/ departamentos: analizamos cu\u00e1les son los dispositivos que permiten la construcci\u00f3n de equipos de trabajo y estructuran la interacci\u00f3n entre los miembros (cultura, procedimientos, agendas, etc.)<\/p>\r\n<p style=\"padding-left: 30px;\">\u2022 Los individuos en sus puestos de trabajo: dise\u00f1o de los roles y adecuaci\u00f3n de los ocupantes a esos requisitos (mecanismos de selecci\u00f3n, desarrollo, evaluaci\u00f3n y recompensa que influyen en el mix de personalidades y comportamientos de los miembros de la organizaci\u00f3n.<\/p>\r\n&nbsp;\r\n\r\n\u00bfQuiere decir esto que siempre hay que diagnosticar a toda la empresa para poder actuar? Si. Y no. Depender\u00e1 de cu\u00e1l sea la demanda. Lo que est\u00e1 claro es que, sin importar cu\u00e1l sea el equipo de trabajo, el grupo de personas, el \u00e1rea o la decisi\u00f3n estrat\u00e9gica siempre necesitaremos alguna aproximaci\u00f3n a la totalidad, generalmente mediante entrevistas puntuales. Sino, corremos el riesgo de curar el dolor de la rodilla pero producir gastritis&#8230;\r\n<h3>\u00bfPara qu\u00e9 sirve el Diagn\u00f3stico Organizacional?<\/h3>\r\nSupongamos que la empresa decide <a href=\"http:\/\/actiongroup.com.ar\/?p=192\"><strong>Implementar TPM<\/strong><\/a>. Es una decisi\u00f3n tomada. Listo! Empecemos! Pero no. Para que la implementaci\u00f3n sea exitosa, necesitamos mirar qu\u00e9 y c\u00f3mo es esta organizaci\u00f3n, qu\u00e9 experiencias previas hay, qu\u00e9 marcas dejaron, qui\u00e9nes est\u00e1n involucrados, qui\u00e9nes miran de reojo. Qui\u00e9nes son las personas que pueden liderar el proceso, etc.\r\n\r\nY si queremos <a href=\"http:\/\/actiongroup.com.ar\/?p=1554\"><strong>Desarrollar un \u00c1rea de RRHH<\/strong><\/a>? Igual. Entramos a la vieja oficina de personal. O a la persona que liquida los sueldos. Con preguntas siempre. Y caminamos la empresa para ver y oler&#8230;\r\n\r\nY si tenemos un equipo de trabajo con problemas de productividad o con alta conflictividad? Entonces hay que escuchar a los protagonistas, armar una mirada de 360\u00ba. Despu\u00e9s podremos actuar m\u00e1s ajustadamente.\r\n<h3>Finalmente<\/h3>\r\nUna mirada externa sobre la organizaci\u00f3n, dentro de un marco de referencia como el que exponemos aqu\u00ed, tendr\u00e1 beneficios porque aportar\u00e1 nuevos enfoques a viejas situaciones. No es que las personas que caminan todos los d\u00edas los pasillos no tengan idea de lo que est\u00e1 pasando. Es que hay sesgos, prejuicios y negaciones que solo una mirada no contaminada por lo cotidiano puede desarmar.\r\n\r\nPorque a\u00fan <em>m\u00e1s importante que encontrar todas las respuestas, es hacer siempre todas las preguntas.<\/em>\r\n\r\n&nbsp;\r\n\r\n<!-- \/wp:post-content -->","protected":false},"excerpt":{"rendered":"<p>\u201cNosotros ya sabemos qu\u00e9 pasa.
